The following case is about a woman who became a facilitative leader of a self-directed (high-performance) work team. If you were a consultant, what would you say to Elaine and her boss?

Background

Elaine is a long-service employee. Until recently, she was regarded as an effective middle manager. She was respected by her boss and her boss’s boss.

Although her work was never seen as brilliant, she turned out carefully

completed projects that met the time and budget requirements that had been set.

Several months ago, Elaine was told that many positions at her current level

would be eliminated over the next two years. She herself was to develop her present work group into a self-directed team. Although nothing was stated formally, she could not help but wonder what would happen when her team became truly self-managing.

Elaine likes her organization, despite the competitive work environment. She feels comfortable in the hierarchy. She has always known where her job ends and where her boss’s job begins. People in this organization are rewarded for their intelligence, experience, and performance against fairly tough business objectives. Although the culture would not be described as cutthroat, it is not a place for the faint-of-heart either.

Elaine is worried today that her work group may not be developing as fast as her boss thinks it should. Her boss has no real understanding of how self-directed teams grow, as he and others at his level have never seen one before. In fact, Elaine is not sure how to make her team “self-directed.”

She does not know how much they can handle. Yesterday, one of Elaine’s team members came to her privately and said, “This group work is really taking up a lot of my time. I was hired as a technician. I really do not enjoy meetings and group decisions. Don’t expect much from me.”

Another team member complained, “I don’t know how far I can go in making decisions. Do we really have veto power?” Team member attitudes seem to be mixed: some people are charging ahead; a few are confused and a little timid; some have become even more retiring. Elaine herself is not sure of how much of her power to give away? After all, she worked very hard for many years to get where she is today.

What are your recommendations to her management to resolve this dilemma?
